You hand over your bag at the check-in desk, the agent attaches a tag, and the case disappears through a rubber flap into the wall. For most passengers, that's where the story ends until the carousel starts turning at the destination. What happens in between — a journey of conveyor belts, X-ray tunnels, laser scanners and loading vehicles that can cover several kilometres of underground infrastructure — is largely invisible, which is exactly why it causes so much anxiety when things go wrong.
Understanding how the system works doesn't just satisfy curiosity. It explains why bags are occasionally late, why certain routes have higher mishandling rates, and what you can do to give your bag the best possible chance of arriving alongside you.
Step 1: the tag and the barcode
The journey begins at the moment the agent prints and attaches a bag tag. That tag carries a ten-digit IATA number — the bag's unique identifier for this trip — encoded in both a barcode and, on most major carriers, an RFID chip. The barcode is the legacy system; RFID is the newer, more reliable alternative that doesn't require line-of-sight to be read. Airlines like Delta and Finnair have invested heavily in RFID infrastructure; others still rely almost entirely on the barcode, which needs to be positioned correctly at every scanner or a read failure occurs.
The tag also encodes your final destination (as a three-letter IATA airport code), your flight number, and your name. On itineraries with connections, a single tag typically handles the whole journey — the intermediate airport's system reads the destination and routes the bag accordingly, without any re-tagging required. On interline transfers (where two different airlines hand the bag between them), the bag may be re-tagged at the connection point, which is one of the higher-risk moments for mishandling.
Step 2: the security scan
From the drop-off point, the bag moves immediately onto the baggage handling system — the BHS, a network of conveyor belts that can run for kilometres beneath a large airport. The first stop is always a security scanner, and at most major airports this is now a Computed Tomography (CT) machine rather than the older flat X-ray units. CT scanners rotate an X-ray source around the bag and produce a full three-dimensional image that operators and automated algorithms analyse for prohibited items and explosives.
The process is tiered. Most bags clear automatically and move on within seconds. A bag that triggers a low-level alert goes to a secondary scanner for a closer look. A bag that fails secondary screening is pulled from the belt and physically inspected by a security officer — which is why you may sometimes find a notice inside your case explaining that it was opened. Bags that fail this stage don't travel until cleared, and the airline will attempt to reach you before departure if there's time.
Worth knowing
Checked bags that contain dense, unusual objects — cameras, hard drives, batteries, food in tins — are more likely to trigger secondary screening. Packing these items in an accessible layer near the top of the bag speeds up the physical check if one is needed.
Step 3: sorting
Once a bag has cleared security, it enters the main sort system. At most large airports this is a fully automated process driven by the barcode or RFID read. High-speed scanning gantries read the bag tag as the case travels along the belt at up to 10 metres per second, and the system “knows” which flight it's destined for and which loading area corresponds to that flight. Automated divert gates — flaps, tilters and pop-up sorters — push the bag onto the correct branch of the network.
A bag that can't be read — because the barcode is obscured, ripped or poorly positioned — goes to a “no-read lane” where a human operator manually keys in the flight details from a visual inspection of the tag. This is slower and introduces a window during which the bag is sitting stationary in the sort room rather than moving towards the aircraft. It's one of the reasons airports advise removing old bag tags before check-in: multiple barcodes confuse automated scanners.
Sorted bags travel to a “make-up area” — a section of the BHS or a physical room near the apron — where they wait to be collected and loaded. For large airports with hundreds of departures per day, these areas are enormous and the logistics are coordinated by baggage management software that tracks the real-time position of every tagged item.
Step 4: loading into the hold
The loading process differs significantly between narrowbody and widebody aircraft. On a narrowbody (an Airbus A320 family, a Boeing 737) the hold is accessed from the side of the aircraft through doors in the belly, and bags are loaded individually by hand — ramp agents lift and stack them by hand or with belt loaders. It's physical, time-sensitive work, and the order in which bags are loaded matters: heavy items go in first, fragile items last.
On widebody aircraft (a 777, an A350, a 787) most of the hold is designed to take Unit Load Devices — pre-built aluminium containers that are filled in the terminal, then driven to the aircraft and lifted mechanically into the hold with a loader vehicle. This makes loading faster and more reliable, but it means your bag is transferred through an additional step: from the sort area into a container, and then from the container into the hold.
Ramp agents work to a “bag cut-off” time — typically 25 to 40 minutes before departure — after which bags arriving at the loading area are no longer guaranteed to make the flight. This is why late check-in is a genuine risk even when you make it to the gate in time: your body may board, but your bag may not. If you check in close to the deadline, ask the agent explicitly to confirm the bag is flagged as time-critical.
Step 5: in the hold
The hold of a commercial aircraft is pressurised and temperature-controlled, but not heated to cabin temperature. On most aircraft the forward cargo hold — where checked luggage typically travels — maintains a temperature of around 7–18°C during cruise, depending on the aircraft type and the route. This is worth bearing in mind if you're travelling with items sensitive to cold: lithium batteries, certain medications, film-based cameras. Live animals and temperature-sensitive freight travel in a different section of the hold with dedicated heating. Checked baggage typically shares the hold with general cargo, which is why very full freighter loads on some routes can reduce the space available for passenger bags — leading to the “bag on the next flight” situation that has nothing to do with misrouting.
Step 6: arrival and the carousel
After landing, the aircraft taxis to the gate and ground crews begin offloading. The order of offloading is roughly the reverse of loading — last in, first out on narrowbodies — though ramp agents prioritise getting bags off quickly over maintaining a specific sequence. On most short and medium-haul routes, bags reach the carousel within 20 to 30 minutes of the aircraft reaching the gate. On long-haul routes with large widebody loads, 40 to 50 minutes is typical.
At the destination airport the bag passes through its own import security or customs scan (automated in most EU and UK airports) before arriving on the reclaim belt. Bags flagged for customs inspection at this stage are held back, which is why you may occasionally see all bags from a flight appear except yours — and then yours arrives separately, sometimes via a different belt with a customs officer.
Where bags go wrong — and what to do
The global baggage mishandling rate has fallen sharply over the past decade, from around 14 bags per 1,000 passengers in 2008 to under 5 per 1,000 in recent years. The improvement is largely the result of better scanning infrastructure, RFID adoption and the introduction of real-time bag-tracking apps by major carriers. Most “lost” bags are, in fact, delayed: misrouted or offloaded rather than genuinely missing.
The highest-risk moments in the journey are transfer connections and interline itineraries. When a bag has to move between aircraft, and especially between different airlines, it travels the sort-and-load process twice in a compressed window. The minimum connection time published by an airline is the time the airline believes is sufficient for bags to transfer under normal operating conditions — but “normal” doesn't account for a delayed inbound flight, a belt failure in the sort room, or a misread barcode.
If your bag doesn't appear at the carousel, report it at the baggage claims desk before leaving the arrivals hall — not online later. The agent will log a Property Irregularity Report (PIR) with your bag description, your tag number (which should be on your boarding pass or the stub attached to it), and a delivery address. Airlines have 21 days under the Montreal Convention to locate and return a delayed bag before it's considered officially lost. After that point, a formal claim for the bag's value can be made.
If you have connecting flights and a tight window, the practical advice is to carry anything irreplaceable — medication, electronics, the things you genuinely can't replace at the destination — in your carry-on rather than the hold. Five things you can do to help your bag
- Remove old bag tags before check-in. Multiple barcodes cause scanner confusion and send bags to the no-read lane.
- Use a distinctive tag or luggage strap. It doesn't affect tracking, but it makes identification at the carousel faster and reduces the chance of someone taking your bag by mistake.
- Photograph your bag and tag at check-in. The tag number is essential for a PIR, and a photo of the closed bag helps staff identify it if the tag is lost.
- Check in early, especially on tight connections. Getting your bag into the system early gives it more time to navigate the sort process and reach the loading area before cut-off.
- Use the airline's bag-tracking feature. Most major carriers now offer real-time bag status in their app, often with scan events at check-in, security, loading and arrival. Tracking a bag that hasn't been scanned at loading 30 minutes before departure is a signal to flag with the gate agent.
The baggage handling system at a large hub airport is one of the more impressive pieces of infrastructure that most travellers pass through without ever seeing. The next time you watch a bag disappear behind the check-in desk, it's entering a network designed to sort, scan and deliver hundreds of thousands of items a day — and the vast majority of them arrive exactly where they should.
